About the client
Our client is a nationally recognised Australian mortgage and lending provider that helps everyday Australians achieve their property goals. With a large network of brokers across suburban and regional areas, the organisation combines national scale with genuine local insight.
The broker network is built around locally based small business owners who understand the needs of their communities and provide tailored advice throughout the home loan journey. With a strong emphasis on responsible lending, customer service and long-term financial outcomes, the organisation has become a trusted brand in the Australian home lending market.
Challenge
The client’s operations team was manually processing 20 to 40 plus documents for every loan application. Staff had to extract information, reconcile it across statements and forms, check for inconsistencies, and validate data against internal business rules and regulatory standards.
This manual approach created a growing set of issues:
Slow, inconsistent turnaround times, with each task requiring around 60 minutes.
High operational load, with manual review limiting scalability as volumes grew.
Increased compliance exposure, due to potential oversight in data comparison or interpretation.
Variable document quality and formats, creating significant friction for staff.
Rising processing costs, impacting margins and constraining growth of the broker network.
As application volumes increased, the organisation faced declining throughput, higher rework rates and risk of compliance breaches—making automation essential to achieving operational efficiency and regulatory consistency.
The Approach
Leveraging our AWS-native Intelligent Document Processing accelerator, Codex delivered a fully functional automation solution within 6 weeks. Our approach included:
1. Conducting discovery workshops with lending, operations and compliance stakeholders to understand document flows, regulatory expectations and key pain points
2. Mapping the end-to-end mortgage document lifecycle to identify the highest-value automation opportunities
3. Designing a modular AWS-native IDP architecture for secure ingestion, extraction, validation and workflow orchestration
4. Embedding automated validation, cross-document consistency checks and business-rule logic to ensure accuracy, compliance alignment and audit readiness
5. Orchestrating a traceable, fault-tolerant workflow in Step Functions with retries, branching logic and human-in-the-loop review for exceptions
The resulting workflow automated document ingestion, extraction, validation and triage—reducing dependency on manual review and improving consistency across lending operations.
The Outcome
Codex delivered a scalable, AI-driven document automation workflow purpose-built for mortgage processing.
Key results included:
Automated extraction of key financial and identity fields
Accurate cross-document validation and consistency checks
Straight-through processing across high-confidence mortgage workflows
Audit-ready, compliant outputs integrated seamlessly with existing Microsoft-based repositories
Overall, the solution made the document processing workflow nearly 75% faster, reducing task time from 60 minutes to 15 minutes. This enabled the organisation to process 4× more tasks with no additional staff, significantly reducing operational cost while strengthening compliance and improving customer experience.
Intelligent Document Processing Highlights
DocumentIQ automates extraction, validation and triage of financial documents, providing consistent, accurate and fast results in place of manual processing.
DocumentIQ connects securely to the organisation , enabling the organisation to automate workflows without any data migration or disruption to existing systems.
Every extraction, validation step and decision is logged, ensuring traceability and compliance with responsible lending obligations.
The IDP framework serves as a long-term capability, enabling the lender to expand automation across additional document types, multi-applicant scenarios and broader loan processing workflows.
